Your best bet to save what you have is to find a shoe repair shop with a real old cobbler in it. The best ones always seem to be old Italians, grumpy and very good at what they do. He [usually] knows how far back to remove the original lacing and has the curved upholsterers needles required to sucessfully restitch the open section [and tie it off so that you can't see the repair].
